If a global team is structured and managed correctly, geographic and other cultural separations can become an advan- tage. Communication, trust, accountability, respect, and knowledge sharing must always remain the foundation of any successful global collaboration. This is equally true for global engineering teams, and now, with improvements in our technology and communication tools, distributed engineering has become integral to the development of complex electronic products. The Time Difference Can Become an Advantage One of the most obvious chal- lenges of an international team is working across extended time zones. When there is a 12-hour time difference, meetings are more difficult to schedule, and questions and problems may have to wait for many hours to be answered or resolved. But I found that the time differ- ence became an engineering advantage. The engineering day effectively follows the sun, so if the work is properly organized, one team can continue where another team left off. A PCB designer in one loca- tion completes a portion of the design, documents the work, identifies open questions, and hands it off to another designer who is just beginning their workday. That creates engineering continuity. However, continuity doesn't happen simply because two teams are in different time zones. It still requires disciplined communication and effec- tive handoffs. In my experience, the receiving team needs to know what was completed, the decisions made, the remaining issues, and what needs to happen next. More than simply transferring files, a handoff is transferring context. Communication Is Still the Infrastructure Looking back at the lessons learned from working with that India team, I would still put the importance of effective communication at the top. At the time, we used phone and conference calls, WebEx ses- sions, email, instant messaging, daily handoffs, weekly meetings, and one-on-one conversations to accomplish our work. Today, we use even more sophisticated collabo- ration technologies, but we still face another funda- mental communication challenge: A distributed engi- neering organization can have every collaboration tool available and still operate as a collection of indi- viduals working independently rather than as a team. Effective communication is not just about the tools. It requires enough shared context for engineers to make good decisions even when the person who made the orig- inal decision is halfway around the world. You must commu- nicate early, document impor- tant decisions, ask questions, provide feedback, and make sure people know when they are expected to be available. It also means the willingness to make some personal sacri- fices. Sometimes, I worked outside my normal schedule to accommodate the workday in India, because I viewed the team as part of the engineering organization rather than an external resource. I wanted to be available to them and adapt my meeting schedules when necessary. That distinction mattered. Building Trust Through Results Every global engineering team eventually faces the same question: How do we build trust among peo- ple who may be thousands of miles apart? In the or- ganization I worked with, gaining the confidence of the local engineering team required demonstrating good-quality work and on-time delivery. The same principle applied to customers. Geographic separa- tion could not serve as an excuse for uncertainty about the quality of the work or about whether com- mitments would be met. Once a global team consistently demonstrates that it can deliver, our conversation changes from "Can they do this?" to "What can we accomplish " Technology makes it easy to forget that global collaboration is fundamentally about people."
